Someone asks for a quote on Monday. They get an automatic reply, then hear nothing until Thursday. By then, the conversation has gone cold. Buying more traffic will not fix that gap.
A lead follow-up process sets out who responds, what they do next and when contact should stop. Start with people who have actually made an enquiry. Cold outreach and ongoing marketing need their own rules.
The workflow below is a starting point for a small sales team, not a claim that every business needs the same number of calls or emails.
Check what happened to your last ten enquiries
Open ten recent records from one source, such as your quote form. Compare the enquiry time, first human response, next action and eventual outcome. Exclude spam and clearly label any test records.
Look for specific failures. Was the form submission saved? Did someone accept the task? Was a reply sent from an inbox that nobody monitors? If the owner responded promptly but the offer was unsuitable, that is a different problem from a forgotten callback.
Ten records will not establish a reliable conversion benchmark. They can reveal broken steps worth investigating before you change the whole process.
Give the first response a purpose
Assign an owner and backup, then agree a response target that accounts for working hours and time zones. Acknowledge receipt separately from the first useful human response. Do not promise an immediate callback if nobody can provide it.
The first reply should answer the question where possible. If you need more information, ask for the smallest amount needed to move forward. Someone asking about availability should not receive a generic company introduction and a long qualification form.
Hi [name], Thanks for asking about [specific request]. [Answer what you can confirm.] To advise on [next decision], could you share [one relevant detail]? [Owner name] will handle this enquiry. You can reply directly here. [Business contact details]
Replace each bracketed field before sending. Do not let an AI draft invent a price, deadline or capability that the business has not approved.

Plan follow-up around the next decision
Write down why another contact would be useful. It could provide a requested quote, answer an outstanding question or check whether the buyer wants to proceed. Repeating “just checking in” is not a process.
- After receipt: confirm the request and assign the first human action.
- After the agreed response interval: send a relevant reminder only if no reply or outcome has been recorded.
- At the final agreed contact point: ask whether to close the enquiry or revisit it at a time the person chooses.
Set the intervals with your team based on the request and the recipient’s expectations. This is a sequence structure, not a universal daily cadence. Do not automatically add phone calls, texts and social messages simply because those channels exist.

Stop the sequence when the situation changes
A reply, booking, purchase or request to stop should change the workflow. If a salesperson takes over, pause conflicting automated messages. Failed delivery and wrong-number reports need a visible exception, not another attempt through the same route.
HubSpot sequences can combine timed emails with follow-up tasks and offer unenrollment settings for replies and bookings. Check the actual settings and subscription requirements rather than assuming every sequence stops automatically. [1]
Responding to an enquiry does not automatically authorise unrelated future marketing. Have the person responsible for privacy confirm the relevant rules for your audience and channels.
Make the handoff visible

Keep the original owner responsible until the receiving person accepts the handoff. For sensitive or specialist questions, route to an appropriately qualified person. AI can summarise the exchange for review, but should not decide an unresolved enquiry is complete.
Review outcomes, not just messages sent
Each week, review enquiries with no owner, overdue actions and unresolved replies. Compare time to first human response separately from acknowledgement time. Record whether the person was reached and what happened next.
Define conversion before calculating it. For example, quote requests that became accepted quotes divided by valid quote requests received in the same cohort. Keep the time window and treatment of still-open enquiries visible so a slow sales cycle does not look like failure.
Test a normal enquiry, an after-hours enquiry, a reply during the sequence and an unavailable owner before expanding automation. Start with the step that failed most often in your review, then check whether that specific failure becomes less common.
A useful follow-up process gives every enquiry an owner, makes the next contact relevant and stops when the situation changes. Fix missed actions before increasing message volume.
